Deep dive · The Evolutionary Framework
Five stages to AI payoff: an order, not a menu.
Getting a real return from AI takes a sequence. Our founder led this kind of change by hand for twenty years; Lucy builds that sequence into software.
In short
Five stages, in order: earn trust, show value, drive adoption, build capability, scale. Each earns the next. Skip trust and people avoid the system; skip value and adoption is just for show; skip adoption and wins stay one-off; skip capability and wins don’t compound; skip scale and know-how stays with a few people.
Three columns
What changes at each stage.
| Stage | What Lucy does | What people do differently | What the business gets |
|---|---|---|---|
| Earn trust | A first-session interview and two weeks of permissioned observation. Read-only, explainable, pausable. | Grant permission and keep control. Bring real work instead of hiding it. | An observation layer that employees, works councils and procurement can approve in a single review. |
| Show value | The first useful win on day one, on work you chose, quantified and celebrated. A Personal Coaching Plan. | Buy in. Start asking for the next win. | The first real numbers: hours back on named workflows. |
| Drive adoption | Adapts coaching intensity, makes using your company’s approved AI the easy way, proposes the adjacent win. | Repeat the win until it is habit. | Governed usage it no longer has to push. Shadow AI (unapproved tools people bring to work) shrinks. |
| Build capability | Teaches the method, not just the answer, up the ladder to solution architecture. | Stop consuming and start building. | Solutions for your specific work come from your own teams. Idea-to-solution time drops from quarters to weeks. |
| Scale | Captures each win as a reusable recipe credited to its builder, and coaches other teams to adopt it, within company rules. | Share what worked; start from what others proved. | A change in how the company works that it can see: proven fixes reused across teams. |
What a pattern is
A reusable recipe that bundles the shape of the work, the tools, the process, the governance and the lessons learned. Never the builder’s private prompts or content.
Questions
Questions about the order that works
Why does trust have to come before value?
Because value depends on real work, and people only bring real work to a system they trust. If people feel watched, they hide the workarounds and shortcuts that are exactly where AI could help, and the first win never lands. That’s why the Evolutionary Framework starts by earning permission to observe real work, through how the system is built rather than a policy promise.
We already have AI champions. Can we skip straight to scaling?
Champions are a great start, but they usually show capability without adoption. Their wins stay with them, because nothing turns those wins into habits for others or into fixes other teams can reuse. Skip adoption and wins stay one-off; skip capability and they don’t compound. Use your champions’ work as the first patterns, then run the stages for the people around them.
How long does each stage take?
There’s no fixed clock, and stages overlap as more people join. Trust and value can come in the first weeks: the first useful win can land on day one, and your Personal Coaching Plan follows after about two weeks. Adoption and capability take months of practice on real work; becoming a Solution Builder takes about six months. Scale starts when proven wins are shared and other teams reuse them.
